The workload has grown, and the choice appears to be another person or another tool. Before choosing, separate avoidable work from a genuine capacity need. Automation can help with a defined, suitable task; hiring can add skills, judgement and sustained ownership. Neither automatically fixes an unclear process.

Describe the capacity gap
List the work that is not getting done, the skills it requires and the consequence of delay. Measure its frequency and effort over a representative period. Distinguish routine handling from relationship work, decisions and exceptions. A job title is too broad a unit for comparing automation with employment.
Compare realistic options
Remove a step that no longer serves a purpose.
Simplify inputs or approvals before adding capacity.
Automate a stable, bounded action.
Use AI assistance where interpretation can be checked.
Add suitable people when responsibility, demand or expertise requires it.
Include setup, supervision, review, maintenance and exception handling in the comparison. Also ask who will own the process after the change. A collection of automated actions can still need an accountable operator.
An illustrative decision
A growing service firm needs help with appointment reminders and complex client coordination. Rules may handle reminders using reliable dates. They do not replace the person who resolves competing commitments and manages relationships. The firm can investigate removing routine handling while making a separate decision about coordination capacity.
Decide what evidence would change your view
Prepare separate decision notes for the workflow and the role. The workflow note compares accepted output, effort, controls and ongoing ownership. The role note compares remaining demand, necessary skills, supervision and continuity. This is a capacity decision; choosing between AI and rules-based automation is a later design question for tasks that are actually suitable to automate.

Try a bounded workflow improvement before assuming every released hour removes the need for a role. Compare the observed result with demand, service quality and the skills gap. If hiring remains necessary, use the clarified workflow to define the role properly. Hili Consulting can help compare the options without starting from a predetermined tool or staffing answer.
