Every unusual request reaches the founder, whether it concerns a missing document or a changed client commitment. An escalation route should send an exception to the lowest appropriate role with the authority and context to resolve it. Define the next step when that role is unavailable or the decision is overdue.

Group exceptions by consequence
Separate missing information, operational choices, client commitments and matters needing specialist advice. The same person does not need to resolve all four. Assign a primary owner and backup for each group, with a clear boundary around their authority.
Ask for a useful escalation record
Case and required decision.
Relevant evidence and steps already tried.
Available options and their consequences.
Required-by time and effect of waiting.
Current owner and requested decision-maker.
Keep the record proportionate. A simple missing field does not need a formal report, but a decision affecting a delivery date should not arrive as a context-free “urgent” message.
An illustrative routing rule
A client requests a different reporting format. The account lead can accept a change inside agreed effort and scope. A request requiring new analysis goes to the service owner for a scope decision. The founder only receives the choices that exceed those defined limits.
Review repeated escalations
Define what happens when the first recipient cannot respond. Record an acknowledgement expectation, an alternative contact and the latest useful decision point for the case. These are locally agreed arrangements, not universal response targets. The original owner should retain visibility until a named person accepts the next action; forwarding a message does not prove that transfer happened.

If the same exception returns, determine whether it needs a process rule, clearer information or a different authority boundary. Track how long cases wait and whether the receiving person can act. An escalation process that only forwards messages has moved the inbox without resolving ownership. Hili Consulting can help make the route clear enough for normal busy days.
