How to Test a Redesigned Workflow Before Making It the Standard

The new process diagram looks simpler, but nobody has tried it with a missing input. A workflow trial should test whether people can complete the intended work, handle exceptions and maintain the agreed controls. Choose a bounded trial before replacing the normal method across the business.

Agree the trial boundary

State which cases, users and systems are included. Define the current baseline, expected effect and stop conditions. Keep a way to return to the existing route if the new method cannot complete the work appropriately.

Build a small case set

  • Straightforward case with complete inputs.

  • Missing or conflicting information.

  • Unavailable owner or approver.

  • Changed request after work starts.

  • Failure requiring correction or restart.

Use suitable real examples or clearly labelled fictional ones. Keep any sensitive information within the approved handling arrangements.

An illustrative trial

A new client-intake form reduces missing fields but sends incomplete submissions to an inbox nobody monitors. The test should expose that gap before the team describes the process as ready. Assign the exception owner, revise the route and retest the failed case.

Decide from the whole result

Give each failed case a defect record with expected result, observed result, consequence, owner and retest. Recheck the failed path after a correction, and inspect whether the fix affected another case. The trial should also test how the team returns to the existing route if needed; a recovery instruction that nobody can perform is not a dependable fallback.

Compare effort, waiting, quality and user experience. Record defects and unresolved assumptions, with owners and next checks. A faster normal case does not cancel an uncontrolled failure route. Adopt, adjust or stop the change using the agreed criteria, then name the person maintaining the standard.
