The supplier's input was due yesterday. Your team is ready to work, but sending another βany update?β message will not tell you whether the client milestone can still hold. When a supplier misses a project input date, establish the facts, assess the affected work and choose a response before the remaining options disappear.

The immediate task is operational coordination. Commercial remedies and contractual obligations need the appropriate commercial or legal owner, not assumptions made in a project chat.
Confirm what is missing
Check the exact input, agreed format, acceptance conditions and due date. Ask for the current state, reason for delay, evidence behind the revised date and any useful partial delivery. A new promise without a credible basis is still uncertain information.
Record a named supplier contact and your internal owner. Keep one current account of the position so different team members do not negotiate incompatible arrangements.
Assess the consequence before rearranging work
Trace the delayed input to its dependent tasks and commitments. Ask:
Which work is genuinely blocked?
Can unaffected work continue without creating rework?
Is a partial input usable and safe for its intended purpose?
What capacity will be available when the input arrives?
Which milestone or client commitment is now at risk?
Who can approve a changed sequence, scope or date?
Do not quietly move the supplier's date and leave the rest of the forecast unchanged.
Prepare a decision with options
In an illustrative project, a supplier misses a data extract needed for a rehearsal. The team could move the rehearsal, use a clearly limited sample for preparatory checks or postpone a dependent release. It evaluates what each option proves and what it leaves untested.
The authorised owner chooses an option with the relevant specialists. Preparatory work is not presented as full acceptance merely because the original input was unavailable.
Confirm the new agreement
Write down the revised input, owner, evidence, date and escalation trigger. Inform people affected by the chosen response and update the forecast. Keep contractual discussions with the responsible commercial team while coordinating their implications for delivery.

Afterwards, review whether the missed date exposed a weak acceptance check, unrealistic lead time or unowned dependency. Hili Consulting can help make supplier dependencies visible and turn late inputs into timely delivery decisions.
