The business has several tools for similar work, but staff still move information between spreadsheets. A tool-sprawl review should connect applications to the workflows, records and decisions they support. Removing subscriptions without understanding those dependencies can disrupt work that is not visible from the billing list.

Inventory use rather than licences alone
Record the tool, owner, users, purpose, important records and connected systems. Ask which tasks genuinely depend on it and which features are actually used. Include workarounds and local spreadsheets, because they may reveal a gap in the official system.
Compare overlapping functions
Which record is authoritative?
What duplicates entry or review?
What access, export or retention questions need resolution?
What would replace the workflow if the tool were removed?
Who owns migration, training and acceptance?
Keep cost, operational usefulness and transition effort separate. A cheaper subscription is not necessarily a cheaper operating method.
An illustrative consolidation
A team has two project boards because one supports client collaboration and the other internal planning. Before combining them, clarify the audience and information boundaries. The sensible change might be a better handoff between views rather than exposing all internal work in one shared board.
Make a bounded decision
Before a trial replacement, create an exit checklist: required exports, records to retain, integrations to redirect, access changes, user training and acceptance evidence. Identify the person who can authorise cancellation after those checks. Keep a fallback where proportionate. Reducing the application count is only useful if the essential work and information remain available afterwards.

Choose one overlap to investigate and trial the replacement with suitable cases. Preserve needed records and follow the approved access and retention processes. Do not cancel or delete a tool merely because a feature comparison looks favourable. Hili Consulting can help assess the workflow consequences before a consolidation decision.
